KIRN Coffee's Shopify store was slow, mobile-unfriendly, and visually inconsistent — a 68% bounce rate and rankings stuck in the third page. We ran a full UX audit + competitor analysis, established a new brand system in code, and rebuilt the store mobile-first with a custom theme. Organic traffic grew 214% in the first 90 days. Bounce fell from 68% to 22%. Conversion improved 3.8×. Page load landed at 0.9s with a 95+ Lighthouse performance score.

The problem

KIRN's store opened in 4.2 seconds on a 4G handset and lost the visitor before the hero loaded. The brand was scattered: three logos in the wild, no colour system, photography that didn't match the cup in your hand. Search ranked them on third-page positions for their own brand terms.

The approach

Performance first, brand second, features last. Week one: full audit + competitor sweep. Weeks two-three: brand system (mark, palette, type, voice) and the new theme architecture. Weeks three-five: build, with weekly demos against real merchandising data. Week five: QA across devices and merchant flows. Week six: launch. We kept Shopify's checkout untouched and tuned every other surface.
